Strategy · Transformation · Growth

Every company has an AI strategy. Few have an ascent.

Vargas Ascent partners with executive teams to turn AI ambition into operating reality: transformation programs with governance, sequencing, and metrics that hold up in the boardroom, not just the brainstorm.

Trusted by leaders at $1B+ enterprise software companies and growth-stage firms across SaaS, financial services, and professional services.

The execution gap

The gap isn't AI capability. It's execution architecture.

Most AI initiatives don't fail in the model. They fail in the middle, between the executive vision and the operating teams asked to deliver it. Misaligned sequencing. Unowned decisions. Pilots that never touch the P&L.

Vargas Ascent closes that gap. We bring Big-4-grade rigor without the Big-4 machinery: one senior operator, embedded with your leadership team, accountable for moving the program from intent to measurable outcomes. Strategy you can govern. Transformation you can audit. Growth you can point to.

  • Operator-led.

Built and exited a consultancy. Advised enterprise transformations from the inside. We've sat in your chair.

  • Decision-grade.

Every recommendation arrives quantified, sequenced, and pressure-tested, ready for your steering committee.

  • Outcome-bound.

Engagements are scoped to business metrics, not deliverable counts.

Capabilities

What we do

Four offerings. One throughline: AI that changes how your business actually runs.

01

AI Strategy & Roadmap

The executive blueprint for AI as a business capability, not a technology project. We map your value chain, identify where AI compounds advantage versus where it burns capital, and deliver a sequenced 12–36 month roadmap with investment cases, owners, and decision gates your board can govern against.

02

Transformation Program Leadership

Strategic advisory for in-flight transformation: lead-to-cash, revenue operations, platform modernization, and AI-enabled process redesign. We embed alongside your program leadership and system integrators as the independent voice: stress-testing solution designs, flagging architectural risks before they become rework, and translating between the boardroom and the build team.

03

AI Operating Model & Governance

The unglamorous work that determines whether AI sticks: decision rights, data governance, change management, risk frameworks, and the executive scorecards that keep a multi-year program honest. We design the operating model so AI value survives leadership transitions, vendor changes, and quarter-end pressure.

04

Executive AI Enablement

Hands-on working sessions that turn your leadership team into confident AI operators: from agentic workflow design to vendor evaluation to building the internal muscle to run AI programs without permanent consulting dependency. We measure success by how quickly you stop needing us.

The difference

Why leaders choose Vargas Ascent

There's no shortage of AI advice. There's a shortage of advisors who've carried operating accountability for the outcome. Here's the difference:

We've done the climb, not just charted it.

Founder-led firm built on a real operating record: founding, scaling, and exiting a technology consultancy; advising $1B+ enterprise transformation programs; holding equity stakes where our advice has to be right. We don't sell frameworks we haven't lived.

Independence you can trust.

We don't resell software, take vendor referral fees, or staff implementations. Our only incentive is your outcome, which means we'll tell you when the answer is “don't buy,” “not yet,” or “your integrator is wrong.”

Senior attention, every session.

No leverage pyramid. No bait-and-switch to junior staff after the kickoff. The person who scopes your engagement is the person in the room: every workshop, every steering committee, every hard conversation.

Rigor that survives scrutiny.

Structured analysis frameworks, severity-rated risk flags, quantified baselines and targets. Our deliverables are built to be challenged by your CFO and approved by your board, because that's the standard transformation funding deserves.

How we work

The Ascent Method

Every engagement follows a disciplined climb: four phases, each with a clear summit before the next leg begins.

  1. Weeks 1–3 01

    Base Camp

    Diagnose before you prescribe.

We assess your current state across strategy, data, process, and people: interviews, system reviews, and quantified baselines. You get an honest map of where you actually are, not where the org chart says you are.

  2. Weeks 3–6 02

    Route Planning

    Sequence is strategy.

We design the transformation roadmap: prioritized initiatives, investment cases, dependency mapping, and the governance structure to run it. Every recommendation is pressure-tested against your constraints: budget, talent, timing, risk appetite.

  3. Ongoing 03

    The Climb

    Embedded execution advisory.

We work alongside your teams and partners through delivery: stress-testing designs, arbitrating architectural decisions, keeping the program aligned to the business case as conditions change. Cadenced reporting keeps your executive team ahead of the risks, not reacting to them.

  4. Summit 04

    Summit & Handoff

    Value, verified. Capability, transferred.

We measure outcomes against the original baselines, document what the data says, and transfer the operating playbooks so your team runs the next climb without us. Independence is the deliverable.

About

Built by an operator

Vargas Ascent is led by Derek Vargas, a strategy and transformation advisor with two decades in the enterprise technology ecosystem, including founding, scaling, and successfully exiting a boutique consultancy, and serving as strategic advisor on transformation programs for $1B+ enterprise software companies.

Derek built Vargas Ascent on a conviction formed the hard way: AI transformation fails when strategy is outsourced to people who've never carried the operating consequences of being wrong. So the firm is deliberately small, deliberately senior, and deliberately accountable: one advisor, fully embedded, with skin in the game on every engagement.

Beyond client work, Derek serves on the board of a regional nonprofit leading its growth strategy, holds equity positions in the consulting ecosystem he advises, and leads an investor community in Central New York. The throughline: he doesn't recommend climbs he wouldn't make himself.

Anyone can draw the route. The value is in the climb.

The summit doesn't move. The window does.

Your competitors aren't waiting for AI clarity. They're building it. The leaders who win the next three years are deciding their sequence right now. A strategy session costs you 45 minutes. The status quo costs you every quarter it survives.

45 minutes. No deck, no pitch: a working conversation about your highest-stakes AI decision. You'll leave with at least one thing you can act on Monday, whether we work together or not.
